Since 2022, I've been using a five-factor model for all ConvaTec products packaging and labeling:

  • Unit price — the obvious one, but never alone.
  • Setup & tooling — plate making, die cutting, Pantone matching fees. The new vendor charged $50 per plate color; our usual supplier included it.

In our case, the vendor who failed the color match is no longer on our approved list. The vendor who delivers consistent quality (even at a higher unit cost) has become our strategic partner — and their total cost across the year was actually lower because of zero rework and reliable scheduling.
